Select a bounded use case with a named owner, measurable baseline and manageable risk. Involve the people doing the work. Avoid organisation-wide commitments based on a demonstration.
Choose a specific problem and baseline before choosing a product. “Reduce time spent drafting fictional routine replies while preserving policy accuracy” is measurable; “use more AI” is not. Identify the people affected and ask what a useful improvement would look like. Check whether a simpler rule, better template or process change could solve the problem more cheaply.
